What have we lost?

I feel like the whole "windows" for visual and "terminal" for text is the wrong approach. The UI needs to be morphable, easy to change and adapt to my current use-case. Something similar to what Doug Engelbart showed in his famous demo. I feel like the Wolfram notebook is probably the closest thing to what I'm thinking about. A terminal that can inline graphics, while also feeling like a REPL. Does that make any sense? Maybe we need to bring Lisp Machines back.

We need a mix. I plan to make an OS with this idea:
There is no terminal, so to say. You are on desktop, you press a key and a terminal-like small window opens with the desktop folder as the current working directory. It works for any folder, window, whatever. I'd probably write the OS in Lisp since it would make those things better, you use the same language for "scripting" on these terminals.

just use arcan (look in the respective arcan thread, I think it's relevant to your wish)

I could be missing something here, but this sounds like using a terminal emulator and a window manager.

Either you are missing something, either it's a terminal emulator and a window manager(and I have not used it yet) or I really is like kicking dead whales down the beach at explaining what I want.

Couldn't Temple OS do this?

Yeah TempleOS combined the terminal and graphics.

There's a window manager called sowm that works quite similarly to how you describe, maybe try that and then explain what differs?

Thank you, anon. I'll give it a try. Maybe that is what I want and so I don't need to make it myself.

On the subject of alternative UI paradigms, the designer for the pie menu system used in The Sims actually tried to expand it to other software, it didn't get very far but it's a neat thought.

Do you have more information about this? Sounds very interesting

ROX Desktop allows you to drag and drop things around as if you were piping in the command line.

the reason for terminals not having graphics is the complexity of it.
your webbrowser console does have a user interface to expand objects and hide data etc. which would be a handy feature for a terminal emulator to have.
a character is technically a graphic as well.
